Agencies, studios and service businesses increasingly sell on a recurring basis: a monthly design or development retainer, an SEO or content package, managed IT, bookkeeping, a productized service with a fixed scope and price. That makes them subscription businesses, with subscription churn. The difference is that a retainer client usually has a relationship with a person on your team, and the decision to leave builds over weeks of fewer requests, slower replies and a budget review you never heard about.
Check the fit first
NoChurn works best for service businesses with many clients on standard plans, billed automatically by card or direct debit: productized services, packages, small retainers. If you have a handful of large clients on custom contracts paid by bank transfer, your account managers and a CRM will do more for you than any automation; NoChurn can still help with the score and win-back, but there is little payment recovery to do.
How retainer clients pay
- Card on file, charged monthly through Stripe, common for productized services.
- Direct debit through GoCardless or Mollie, common for UK and European retainers.
- Invoices paid by bank transfer. NoChurn cannot retry a bank transfer; it can only see that an invoice is unpaid if your billing tool tells it.
- A billing platform such as Chargebee or Zuora for larger service firms, or your own invoicing sent through the REST API.
Why retainer clients churn
Involuntary churn
- The company card on file expires, and the person who entered it is not the one who reads billing emails. See expiring cards.
- A direct debit mandate is cancelled when the client changes banks or tidies up their payments. See mandate cancelled.
- Invoices sit in someone’s inbox. The client means to pay, nobody does, and the relationship sours over a late-payment conversation.
Voluntary churn
- The project phase ended. The website launched; the client no longer sees why they pay every month.
- Budget cuts. Retainers are an easy line to remove in a cost review.
- Fewer requests over time. The client stops using the hours they pay for, then decides they do not need them.
- The contact changes. Your champion leaves, and the new person brings their own agency.
- Bringing the work in-house. The client hires someone to do what you did.
How NoChurn handles it
Failed payments
On Stripe, NoChurn retries failed card payments at times based on the decline reason and likely paydays, or you can keep Stripe Smart Retries. On other billing tools, including direct debit providers, their own retry rules stay and NoChurn adds AI-written emails and a link to update payment details next to them. You can review every email before it goes out, which matters when the client knows your team by name: edit the draft until it sounds like the account lead. The hosted card update page keeps card data with your payment provider. See failed payments and dunning email templates.
Cancel flow for self-serve plans
Clients on productized plans can cancel themselves; the flow asks why and offers an alternative:
| Reason | Offer that fits |
|---|---|
| The project is done | Plan change to a smaller maintenance retainer |
| Budget cut | Plan change to fewer hours, or a discount for a few months |
| We do not need it right now | Pause for a month or two |
| We are moving it in-house | Offer a handover or support plan, then let them go |
| Unhappy with the work | Book a call with the account lead |
A one-click “cancel now” button is visible on every step, and a cancel that is asked for is carried out. If your clients usually cancel by email, put the flow on their account page anyway, so reasons are recorded and offers stay consistent. See cancel flows and cancellation reasons survey.
Churn score from the relationship
Each client gets a score from 0 to 100 at signup and on every change, from payment method, signup source and the custom data you send. For services, the useful signals come from how the client works with you. Connect your help desk or CRM (HubSpot, Help Scout, Zendesk, Intercom, read only) and NoChurn matches conversations to clients and uses them in the score. A client who used to send ten requests a month and now sends two is a client to call. When a client removes their card before a renewal, the score goes up too. See churn score and HubSpot churn signals.
Chargebacks
Service disputes are rare but painful: “services not provided” is hard to argue without records. On Stripe and Braintree, NoChurn gathers evidence automatically (cancel flow answers, emails sent, usage you report, support conversations) and drafts a reply with AI, sent only after a person reviews it. Add your own delivery records, such as reports and signed-off work, during that review. Disputes on direct debit and other providers are shown read only. See chargebacks.
Win-back
Clients who cancel get win-back emails at 30, 60 and 90 days, written from their cancel reason. A client whose project ended can hear about a new service; one who cut budget can be offered a smaller package when the next quarter starts. For larger clients, you will probably want the account lead to write these personally; review and edit the AI drafts before they go out. See win-back and HubSpot win-back sequences.
Custom data worth sending
hours_usedandhours_included: the share of the retainer actually used.requests_last_30_dayslast_meeting_at: last call or review with the client.deliverables_last_30_daysaccount_lead: who manages the client, as an ID.months_as_clientandcontract_end_dateservice_line,planandsignup_source
NoChurn shows which attributes go with churn, with sample sizes. Correlation, not causation: clients with fewer meetings may churn more, or may simply need less help. With few clients, samples are small, so treat results as hints. See custom data.
What to watch out for
- Small samples. Thirty clients do not make statistics. Use the score and drivers as prompts for a conversation.
- Contracts and notice periods. If your retainers have a minimum term or notice period, the cancel flow should state it clearly. Keep the “cancel now” button honest about what happens next.
- Bank transfers. NoChurn cannot recover what it cannot charge. Moving clients to card or direct debit is the bigger win.
Pricing
Every feature is on every plan, and the price depends only on your MRR: free up to $300, then from $9 a month in small steps up to $399 at $500k, custom above. NoChurn never takes a share of recovered revenue. See pricing, or the pages for B2B SaaS and online courses.
